What is GEO, and how is it different from SEO?

Search engine optimization earns a position on a results page and a click from the human scanning it. Generative engine optimization earns a citation inside the answer an AI engine writes, and, when the engine recommends products, a place in that recommendation. Same goal, different referee: in search the reader of your page is a person who clicked; in AI search the first reader is a crawler feeding a model, and a human may only ever see the sentence the model wrote about you. You will also see the label answer engine optimization (AEO); the agentic commerce glossary draws the fine line between the two, and in practice the labels are used interchangeably.

The distinction matters now because the AI answer is becoming a real shopping surface. It is the discovery layer of agentic commerce: the shopper asks, the engine reads stores and reviews, the answer names two or three brands, and the click, when it comes, arrives pre-qualified. GEO is the discipline of being one of the names in that answer.

The scale argument was settled quickly. Gartner predicted in February 2024 that traditional search engine volume would drop 25% by 2026 as chatbots substitute for queries; a prediction, but two years on ChatGPT was at 900 million weekly users and the click data below is tracking the forecast.

Customers aren’t starting with 10 blue links anymore — they’re asking an AI what to buy, and by the time they reach your site, they’ve already formed an opinion. If you aren’t part of that first conversation, you’re invisible before the journey even begins.

What carries over from SEO

Start with what does not change, because the fastest way to waste a GEO budget is to rebuild things SEO already bought you. Two of the five engines that matter do not even have their own index: per Google's documentation, a page needs to be indexed and snippet-eligible in normal Search to appear in Google's AI features, and Gemini grounds its answers in Google Search; Microsoft Copilot answers from Bing. The fundamentals transfer too. Crawlable pages, fast responses, clean information architecture, original content that actually answers the question, accurate structured data: every one of these is a ranking input for Google and a retrieval input for an answer engine. A store that built genuine topical authority for SEO has already done most of the reading material an AI engine needs. What it has probably not done is make that material quotable, which is where the disciplines part ways.

What changes: five differences that decide budgets

Different indexes

ChatGPT, Perplexity, and Claude answer from their own crawls, not Google's. OpenAI is explicit that sites blocking OAI-SearchBot will not appear in ChatGPT search answers. Ranking first on Google buys you nothing in an engine that never reads Google's index; each engine's crawlers have to be allowed, and served pages they can parse without executing JavaScript. And retrieval is only half the story: Semrush found ChatGPT enabled web search on just 34.5% of queries as of February 2026, down from 46% in late 2024, so much of what an engine says about a brand comes from what the model already learned. That training-time reputation is the broader scope GEO covers and classic SEO never touched.

Different winners

Even where the index overlaps, the selection does not. Semrush found that ChatGPT cites webpages ranking in positions 21 and beyond nearly 90% of the time, and Ahrefs, measuring 15,000 queries, found only 12% of links cited by ChatGPT, Gemini, and Copilot appear in Google's top 10 results for the same prompt. Being cited and ranking first are different competitions with different winners, and the second competition is still wide open.

Different surface, fewer clicks

A results page hands out ten clicks; an answer hands out a handful of citations and often none. SparkToro's zero-click research found 68.01% of US Google searches ended without any click in early 2026. Pew Research measured the mechanism: users who saw an AI summary clicked a traditional result on 8% of visits, against 15% when no summary appeared, and clicked a source inside the summary on just 1% of visits. The compensation is quality: the clicks that do arrive convert like the bottom of a funnel.

Different content format

GEO is the rare marketing term with a measured origin. In the paper that coined it, researchers tested optimization methods across a 10,000-query benchmark and the three best performers were citing sources, adding quotations, and adding statistics, good for a 30-40% relative lift on the study's position-adjusted visibility metric. Freshness pulls the same direction: across 17 million citations, Ahrefs found AI assistants cite content on average 25.7% fresher than what organic search surfaces. The practical translation: answer-first pages, one clear claim per passage, facts stated in plain text a model can lift verbatim, sources named, dates on everything. Persuasion copy written for a human scanning a category page is close to invisible to a model assembling an answer.

Different scoreboard

SEO reports rankings, impressions, and click-through rate. None of those exist inside a ChatGPT answer. The GEO scoreboard is citation share (how often your domain is the one named, defined in the glossary), AI-referred sessions and their conversion rate, and AI crawler hits in your server logs. GEO vs SEO side by side

The same shopper intent now runs through two pipelines. In search, a person types keywords, one index (Google's) retrieves, a ranked results page renders, and position decides who gets the click. In AI search, a person asks a question, each engine retrieves from its own index, one synthesized answer cites a few sources, and the citation decides who gets a click at all.

Do you need both in 2026?

Yes, and they compound rather than compete. For Gemini, Copilot, and Google's AI features, SEO is the eligibility layer and GEO decides whether the model quotes you once you are eligible. For ChatGPT, Perplexity, and Claude, GEO adds work SEO never asked for: allowing each engine's crawlers, serving parseable HTML, structuring pages so a passage can be lifted whole. Much as it pains me to say, there’s not much point (nor any hope) of fighting back by simply getting better at SEO. Don’t take that the wrong way — your SEO still matters as much or more than ever before, it just won’t earn you traffic the way it once did.

The allocation logic writes itself from the numbers above. AI referrals are still a small share of total traffic, so SEO keeps paying the bills this year.   • Keep the SEO base. Crawlability, speed, original content, structured data: it all feeds both pipelines.
  • Open the per-engine doors. Allow OAI-SearchBot, PerplexityBot, Claude-SearchBot and their user-triggered fetchers in robots.txt, and serve HTML that renders without JavaScript.
  • Restructure the money pages. Answer-first sections, one liftable claim per passage, named sources, FAQ markup.
  • Change the scoreboard. Segment AI referrals in analytics, watch crawler hits in logs, and measure citation share for your category queries.

One thing neither discipline covers: both end at the click. GEO wins you the citation and the pre-qualified visitor; what that visitor finds on arrival is a separate problem, and a static page built for a Google searcher answers none of the question they arrived with. That handoff is where an agentic storefront picks up.

Classic SEO metrics like rankings and click-through rate do not exist inside an AI answer.

Does schema markup help with GEO?

Yes, twice over. Structured data like Product and Offer schema gives answer engines machine-readable facts to quote and gives shopping agents parseable prices and availability. It also remains a Google input, so the same markup feeds both pipelines. Schema is necessary but not sufficient: most AI crawlers do not execute JavaScript, so the page around the markup has to render as static HTML too. No rigorous public study has quantified schema's effect on AI citations yet, so treat vendor numbers on that claim with suspicion.
